Fast speedo

Ok, I had the headset apart a few times. When I went for a ride the speedo was reading high. Not the usual 10% or so but clearly DOUBLE! When it pegged at over 70mph it just stuck there. It came back to zero after I parked it. Any idea what I could have done to create this problem?

The gear that drives the speedo is made of plastic and likes to break, especially if you spend long periods of time at WOT, mine would go crazy, jumping all over the place, reading way higher and then eventually just stopped working.
